Seven days is the sweet spot for a first Japan trip: enough for Tokyo, one Fuji-region day, Kyoto at walking pace, and Osaka's food streets as a finale. The route works because each city has a distinct personality — you never feel like you're seeing the same place twice.
Starting in Tokyo front-loads the high-energy days while you're fresh, and finishing in Osaka puts you next to Kansai airport for a painless departure. The single Shinkansen ride between Tokyo and Kyoto is short enough to feel like a scenic break rather than a travel day — sit on the right side for your chance at Mt Fuji through the window.
Three things sell out and shape the whole trip: teamLab tickets, Shibuya Sky's sunset slots, and any specific ryokan or onsen night in Hakone. Everything else on this route can be arranged on the ground. Individual Shinkansen tickets can be bought close to travel; reserve seats a few days out for peace of mind in peak seasons.
Drop Hakone first — it's a lovely day, but it's optional glue rather than essential structure. If you'd rather keep the mountains, Nara folds neatly into an Osaka afternoon instead of claiming its own day. What you shouldn't cut: the unscheduled evening hours in Kyoto's Gion, which end up being many travellers' favourite memory.
7 days covers the essential Japan experience comfortably. If you can stretch to 8 days, you will have room for a slower final day and an extra attraction.
